When does a business need a System Architect?

The role becomes valuable when the challenge goes beyond adding features and requires one owner to connect business, architecture, delivery, and operations. Here are seven situations where I can contribute most — plus five cases where the role is not the right fit.

7 Situations for a System Architect

When architecture becomes the core problem.

A System Architect adds value when a business needs an end-to-end view from the business problem through architecture, delivery, and operations — not just more features. These seven situations are where I focus my contribution.

Spa / Clinic · AI Automation
Practical

Spa / Clinic / Medical with 3+ branches

Common Challenges
  • Customer data is scattered across branches; customers at branch B can't see history from A.
  • Offline booking via Zalo/Phone, unable to measure conversion rates.
  • Unsure which marketing channels generate real customers vs. just 'ghost' leads.
Applied Approach

CRM with integrated booking across branches, Zalo automation for reminders/upsells, and a cross-branch dashboard for the CEO to see real KPIs every morning.

Retail / E-commerce · AI Automation
Practical

Shop Online / Retail with >500 orders / month

Common Challenges
  • Manual copy-pasting of orders from Facebook, Shopee, TikTok, web to one Excel file.
  • Customers 'seen' but no one replies — losing hot orders, unable to scale.
  • Have 12+ months of customer data but unable to remarket, don't know where to start.
Applied Approach

Order aggregator pulling orders from all channels to one dashboard, chatbot lead qualification replying automatically in 30 seconds, and ZNS auto-remarketing based on behavior.

SME B2B · Internal Systems
Practical

SME B2B Service / Agency with 10–50 staff

Common Challenges
  • Leads from Ads/referrals dropped due to manual follow-up, no standard hand-over.
  • Sales staff each have their own Excel file; no one knows where a deal stands.
  • CEO can't answer 'what is our true pipeline right now?' at the end of the quarter.
Applied Approach

Lead nurturing system with stage-based automation, Slack/Chatwork integration for timely sales notifications, and a sales dashboard for the CEO.

Education / Training · AI + Web
Practical

Training Center / Education tech

Common Challenges
  • Manual enrollment funnel, low conversion rate with unknown bottlenecks.
  • Each new student needs manual placement testing — unable to scale.
  • Old students drop out for unknown reasons, no retention loop.
Applied Approach

Enrollment funnel with landing page + payment flow, AI placement test with auto-grading, and retention automation to detect at-risk students 14 days early.

Offshore JP · BrSE JP-VN
Expertise

Japanese Company / Offshore looking for BrSE-Delivery

Common Challenges
  • Need to ship a product in 4–6 months, can't wait for full-time BrSE recruitment.
  • VN dev team doesn't speak Japanese; specs are constantly 'mistranslated'.
  • Project delayed by 2–3 sprints due to misunderstandings between PM/CTO in Japan and VN team.
My Role

Bilingual BrSE / Delivery Lead role: writing bilingual technical specs, daily standups with both sides, single point of escalation, and weekly delivery reports in Japanese.

Web / CRO · Audit → Rebuild
Expertise

CEO has a 'pretty but non-converting' website

Common Challenges
  • Ads running, traffic OK, but conversion rate < 1% and you don't know why.
  • Site designed by an agency, 'pretty' according to designers but no one buys.
  • No one in the team has enough expertise to diagnose the real issue.
Analysis Method

Free AI Audit identifying 5–8 specific CRO issues with evidence, then rebuild/fix based on scope — you decide whether to work with me or take the audit elsewhere.

SaaS Founder · Web App + Systems
Practical

SaaS Founder needing MVP in 8–12 weeks for the next round.

Common Challenges
  • Validated idea with customer interviews/pilots, not just 'an idea'.
  • Have seed/angel budget, need to ship to raise — no time to build in-house team.
  • Need someone who codes and thinks about architecture, no need for middle PM.
Applied Approach

MVP scope cut to 3–5 core features for investor demos, single-codebase web app (Next.js/Laravel), and ready-to-scale infra on Cloudflare/Fly.io.

5 Working Principles

Professional Focus & Boundaries.

To keep the conversation focused, I prioritize well-scoped problems with an interesting technical core — regardless of project size. Conversely, these five cases are usually not where I add the most value:

  1. Quick & Dirty Solutions.

I prioritize systems that require robust architecture and long-term vision. For requests that need a lightning-fast launch using pre-made templates with a minimal budget, I usually recommend off-the-shelf platforms instead of custom builds.

  2. Mass Outsourcing.

I position myself as a System Architect and Delivery Lead, not a body-shopping agency. If the requirement is simply a large number of developers to code according to pre-defined specs, I am not the right fit.

  3. Directionless Implementation.

System building is a long-term investment. I prioritize working with Founders/Managers who have a clear problem and are committed to building a standard architecture from the start, rather than short-term trials without direction.

  4. Dependence on pre-made themes.

Every business has its own workflow. Using pre-made themes often leads to 'forcing a square peg into a round hole'. I focus on bespoke solutions from a solid foundation so the system can scale.

  5. Lack of a true Product Owner.

IT projects often fail without a representative who understands the business and can finalize requirements. For a system to succeed, it requires a Product Owner who understands the problem and has decision-making authority.

FAQ

Five questions before working with a System Architect.

If your question isn't here — ask directly in the connect form, I'll reply within 24 hours.

When does a business actually need a System Architect?

When the challenge is no longer a standalone feature and requires business, data, architecture, delivery, and operations to work as one scalable system. A System Architect clarifies trade-offs, system boundaries, and technical ownership before implementation begins.

I already have an in-house team/agency, can you still advise?

Yes. I work alongside your existing team as technical advisor / delivery oversight.

Do you sign an NDA before Step 1?

Yes, I sign an NDA before discovery if you ask. A standard mutual NDA.

What if my problem requires a whole team to solve?

I analyse, design and deliver the work myself. When a problem needs several roles running in parallel (Dev, QA, Infra, Operations), I take the System Architect & Delivery Lead role and propose a direction through a suitable team or network — the architecture and delivery quality stay my responsibility.

Who will handle maintenance after the system is launched?

The maintenance scope is agreed at the proposal stage, not left open after handover. I stay involved in a Delivery Oversight role so the architecture holds up as the system scales. Day-to-day operation can be taken over by your in-house team — I hand over documentation and update guides so you are not locked into a single vendor.
